If you're not getting as many clients as you want, it's time to break down the math. Getting new clients is highly formulaic — it's essentially a math equation. As long as you understand what each metric should be, you can figure out exactly what needs fixing so you can get as many clients as you want every single month.

The acquisition equation is simple: New Clients = Book Rate × Show Rate × Close Rate.
Before diving into the rates, let's talk about volume. As a baseline, you want to generate about 150 to 300 leads per month for your gym or studio. Whether you use paid ads or organic methods, this volume is the sweet spot needed to grow or maintain your business depending on your stage.
Once you have the volume, here are the benchmarks you need to hit for a healthy, scalable system:
- Book Rate: 40% to 60% (Target: 50%)
- Show Rate: 40% to 60% (Target: 50%)
- Close Rate: Minimum 50% (Ideal Target: 70%+)

Fixing a Low Book Rate

First, look at your offer. Do you actually have an offer that your ideal client desires? If the offer isn't compelling, they won't opt in and continue through the funnel. Below the offer, look at your ads. Are you putting out content that instantly builds trust and makes someone want to book an appointment?
2. Speed to Lead
When it comes to nurturing leads, speed is everything. You need a text message going out and a phone call made in under 5 minutes — ideally within 1 minute. When a lead comes in, they are most likely still on their phone. Calling them immediately gives you the highest likelihood of getting in touch.
3. Follow-Up Volume
You need to make at least 50 to 100 calls per day. If you're generating 5 to 10 leads a day, the volume stacks quickly. Call leads every day for a minimum of the first seven days (respecting your local laws). Life happens and people get busy — you need to stay top of mind, especially because Meta is simultaneously showing them ads from every one of your competitors. Make sure you have a mix of calls, emails, and text messages going out consistently.

Finally, evaluate the messaging itself. It's not just what you say — it's how you say it. If your scripts and texts are poor quality, no amount of speed or volume will save you.
Fixing a Low Show Rate
What if 50% to 70% of your leads are booking, but your show rate is only 10% to 30%? If you can simply double your show rate, you double your new clients. Here's how to fix it:
1. Quality of the Conversation
The people booking appointments have likely tried other gyms or programs and been burned before. They are skeptical. The quality of the conversation you have with them before they come in is crucial. Find out their problems, their goals, and what they need. Create value and urgency. If the conversation is all about how great your gym is and nothing about the prospect, they won't show up. They'll assume you're just like everyone else who already burned them.
2. Confirmation Sequences
Adults have responsibilities, and life comes at them fast. You need proper email and text confirmation sequences in place. Prospects should receive a message immediately upon booking, and then reminders at 24 hours, 2 hours, and 30 minutes before their appointment.
3. Pre-Selling Value
What are you actually sending them in those confirmation sequences? Provide assets that get them excited to show up and help pre-sell them on your program. When prospects understand that showing up is a genuine benefit to them — that it will finally help solve the problem they've been struggling with — they will walk through your doors.
Fixing a Low Close Rate
You want a minimum of 50% of prospects signing up, but ideally it should be 70% to 75% or higher — even if they were strangers 48 hours ago. If your close rate is the bottleneck, fix it first. There is no point in increasing your book or show rates if you are wasting every opportunity by failing to close. Going from a 30% close rate to a 60% close rate is one of the single biggest growth levers available to your gym.

Stop winging it. Use a consultative, "no-selling" sales process. Focus on helping the prospect rather than selling to them. When you do this, signing up becomes a no-brainer regardless of your price point. Every person on your team who handles sales must follow the same process every single time.
2. Master the Discovery Phase
A simple sales process has three steps: Intro, Discovery, and Pitch. Most gyms fail at Discovery. Instead of immediately talking about your business and handing over a price sheet, take the time to understand what the prospect needs help with, what they've tried in the past, and what success looks like for them. The sale is actually made during the Discovery phase. Even if your pitch is imperfect, a great Discovery will get people to sign up.
3. Put the Right Person in the Role
A lot of times, the issue is simply the person doing the selling. You need full-time employees who genuinely care, not part-time staff who will fold at the first objection. The salesperson needs conviction and the ability to give the prospect real hope. If they aren't comfortable with sales, train them up — or have someone else do it, which at your current stage might be you.

If you've done a great Discovery, the Pitch becomes the logical next step. Cover the deliverables, explain your process, and do a simple price reveal. Because you've already gotten their buy-in, you can close without objections. A great pitch with a weak Discovery will still struggle. But a great Discovery with a decent pitch will close deals consistently.
